AI returns are real for companies that define the payoff first
BCG measures a 13.8% return on GenAI and AI agents this year, but only for organizations that set ROI criteria before they deploy.
Return on AI: Weekly Digest – September 28, 2026
Sixteen findings on workforce economics, spending benchmarks, legal services, supply chain operations and deployment outcomes.
Our take
Returns from AI are measurable. BCG puts them at 13.8% this year. But they show up for organizations that defined the payoff before rollout, which is exactly what Gartner is now urging CFOs to do. Without that, measurement gets distorted. Visier finds half of workers fake AI use out of job-security concerns, so self-reported adoption is a poor proxy for value.
The leaders are also reinvesting efficiency gains rather than booking them once. That turns a one-time saving into a compounding return.
What to do about it
- Set ROI criteria before each rollout, and agree on them with finance.
- Measure actual usage and output, not survey answers.
- Monitor agents for silent failures before they reach customers.
- Decide in advance where freed capacity and savings will be reinvested.
